Digital transformation isn't a single leap. Research tracking real construction companies through this process found it consistently breaks into three stages: traditional, where a company still runs mostly on paper and manual process; niche, where digital tools get adopted for specific tasks but stay isolated from each other; and advanced, where digital tools are actually connected and shape how the whole company operates, not just one department.
Most companies studied were somewhere in the middle stage, having adopted a tool or two without yet connecting them into something bigger. That's a normal, even sensible place to be. Jumping straight to full integration without the groundwork tends to waste money on tools nobody ends up using properly.
The research also found a consistent pattern in what actually drives companies forward through these stages: support from leadership, a company culture that's open to change, and pressure from customers who expect it. Technology alone doesn't move a company forward. People deciding to use it does.
For an industry that's historically been slow to change, having a clear map of the stages, and what actually pushes a company from one to the next, is genuinely useful, whether you're running a construction firm or just trying to understand why the industry looks the way it does.
